    I've been doing website promotion and SEO for almost 28 years, long before digital marketing became a popular term. Before starting my own company, I worked as a software developer, web developer, and software architect in several IT companies, including projects in the USA.     Over the last three decades, I've watched search engines evolve from simple keyword matching to today's AI-powered search experiences. I've also seen digital marketing grow from a single person's responsibility into a combination of many specialised skills. Even after all these years, I still enjoy digital marketing as much as I did when I started.

    Today, I run a digital marketing company with more than 100 professionals. Since I own an agency, you may expect me to say that outsourcing is always the better option. But that wouldn't be an honest answer.

    In fact, some of our best success stories are clients who eventually built their own in-house marketing teams. We have helped several businesses hire their first marketing employees, define their responsibilities, train them, and gradually transfer work from our team to theirs. If building an internal team is the right decision for a client, I'm happy to support it.

    Advantages to having an in-house digital marketing team

    So yes, there are real advantages to having an in-house digital marketing team.

    The biggest advantage is that your team understands your business better than anyone else. They know your products, customers, company culture, strengths, and long-term goals. They don't need repeated briefing sessions before every campaign. Since they work closely with management, sales, customer support, and product teams every day, they can react quickly when priorities change.

    Another benefit is speed. When you need a landing page updated, a campaign launched, or a social media response published immediately, an internal team can usually act much faster. Communication is easier because everyone is working toward the same business goals.

    An in-house team also develops a stronger sense of ownership. Instead of handling multiple clients, they focus entirely on one brand. Over time, they build valuable knowledge that stays within the organisation instead of leaving with an external vendor.

    However, this is where many business owners underestimate the challenge.

    Twenty years ago, one person could write content, optimise websites, manage search engine rankings, and even run advertising campaigns. That is no longer the case.

    Challenges in building your own digital marketing team

    Today's digital marketing requires specialists in many different areas. A complete team may include a content writer, SEO specialist, social media manager, Google Ads expert, Meta Ads expert, graphic designer, video producer, videographer, video editor, web developer, marketing automation specialist, and a project manager to coordinate everything. Depending on the business, there may be even more specialised roles.

    Hiring all these professionals is expensive. You're not just paying salaries. There are recruitment costs, employee benefits, software subscriptions, training, equipment, office space, and management time. For most startups and small businesses, building such a team simply isn't practical.

    There is another issue that many companies overlook - employee attrition.

    • What happens if your only SEO expert resigns?
    • What if your Google Ads specialist leaves in the middle of your busiest sales season?
    • What if your content writer or graphic designer is unavailable for several weeks?
    • Your marketing activities can slow down immediately.

    Large agencies usually have multiple people with similar skills, so one person's absence doesn't affect the client much. If you want the same stability with an in-house team, you need backup resources. That means hiring additional people or cross-training employees, which increases the cost even further.

    This is why I usually recommend outsourcing for small and medium-sized businesses. Instead of hiring ten specialists, they can access an experienced team with expertise in every area for a much lower cost.

    As the business grows, the situation changes. A company with large marketing budgets, multiple products, continuous campaigns, and long-term growth plans may eventually benefit from building its own internal department. Even then, I believe a proper in-house digital marketing team usually requires at least six to ten people covering different areas of expertise, along with enough backup resources to handle employee turnover without disrupting ongoing work.

    Many companies also choose a hybrid approach.

    They build a small internal team that understands the business well while continuing to work with an agency for advanced SEO, technical consulting, large advertising campaigns, AI search optimisation, video production, or other specialised work. In my experience, this combination often delivers the best results.

    At the end of the day, this is not about choosing between an agency and an in-house team. It's about choosing what makes sense for your business today.

    If you're a small company, don't feel pressured to build a large internal department before you're ready. It can become a costly mistake.

    If you're a large organisation with the budget to hire 6 to 10 specialists and maintain backup resources for business continuity, an in-house team can become a valuable long-term investment.
